How to Start Retinol for Sensitive Skin Without Irritation

Retinol is one of the most powerful ingredients in skincare—but it can also be one of the most intimidating, especially if you have sensitive skin.
As a skin practitioner who supports women through subtle, effective treatments, I see the fear of flaking and redness all the time. But here's the truth: with the right approach, you can enjoy the benefits of retinol without the irritation.
Inspired by US-based consultant dermatologist Dr Andrea, this is how I guide my clients through a gentle retinol journey—one that builds confidence, not sensitivity.
1. Start Low and Slow
Choose a low-strength retinol (0.25%) and apply just 2–3 nights a week to begin. Your skin needs time to adjust. Patience here leads to far better results down the line.
2. Buffer with the “Sandwich” Method
Apply a layer of moisturiser before and after retinol—or mix your retinol directly into your moisturiser. This creates a barrier that cushions your skin from irritation.
3. Short-Contact Works Wonders
If you're extremely sensitive, apply retinol for just 5–10 minutes, then rinse off. Over time, your skin will tolerate it longer, and you can gradually move to overnight wear.
4. Dry Skin Only, Please
Don’t apply retinol right after a hot shower. Always wait until your face is completely dry and cool. Damp skin increases absorption, which can lead to stinging or peeling.
5. Use Retinol at Night Only
Retinol breaks down in sunlight and increases sun sensitivity. Night-time application is the safest and most effective way to use it.
6. SPF Every Morning
Retinol or not, daily SPF is a must—but especially so when you're using actives. Apply a broad-spectrum SPF 30+every morning to protect your skin and preserve results.
7. Slowly Increase Frequency
After 2 weeks of no irritation, you can move up to using retinol every other night, and eventually nightly. Let your skin lead the way.
8. Don’t Mix Actives
Avoid AHAs, BHAs, vitamin C, and benzoyl peroxide on retinol nights. These combinations can be too harsh and disrupt your skin’s barrier.
9. Be Patient
Retinol doesn’t give instant gratification. You’ll start seeing results in 6 to 12 weeks—but they’ll be worth it. Think improved texture, fewer breakouts, and a soft, luminous glow.
10. Know When to Pause
If your skin becomes red, irritated, or flaky, stop. Simplify your routine—gentle cleanser and moisturiser only—until your skin calms. Then reintroduce slowly.
Your Retinol Routine Summary
Evening (Retinol Nights):
Cleanse → Moisturiser → Retinol (buffered or short-contact) → Moisturiser again
Morning:
Cleanse → Moisturiser → Broad-spectrum SPF
